Read the code before you price the work

A takeover priced without reading the repository is a guess, and guesses on inherited code are wrong in expensive directions. The first engagement should be a fixed-length audit — two to five days for most small projects — that produces a written assessment and only then a scope.

That audit is worth paying for even if you go on to hire somebody else. It converts an unknown quantity into a list of specific problems, and every subsequent quote can be measured against it.

What an audit actually looks at

Not code style. The questions that determine whether a project is recoverable are structural, and they can all be answered in a few days.

  • Does the repository build and run from a clean checkout, or only on the previous developer's machine?
  • Does the deployed version match what is in version control?
  • Are there tests, and do they pass?
  • How are secrets handled, and are any of them sitting in the code?
  • Does the database schema match what the application expects?
  • How many dependencies are unmaintained or several major versions behind?

The three outcomes

An honest audit ends in one of three places, and the distinction matters more than the price.

Continue: the foundation is sound, there is a defined list of gaps, and the work is finishing rather than fixing. This is the most common outcome and the cheapest.

Repair then continue: something structural is wrong — usually the data model or the permission system — and it must be corrected before new features are worth adding. More expensive than it looks, still far cheaper than starting again.

Restart: rare, and it should be justified with specifics rather than distaste. Genuine cases involve a technology that is no longer supported, or a data model that cannot represent what the business actually does.

Keep the parts that are still good

Even when the code is genuinely poor, a stalled project usually contains work worth preserving: the design, the copy, the database contents, the integration credentials, and the accumulated knowledge of what the business actually needs.

A rewrite that discards all of that is not starting from zero — it is starting from below zero, because the decisions have to be rediscovered. Insist that any restart proposal states explicitly what it keeps.

  • Do you have full administrative ownership of the GitHub/GitLab repository?
  • Are all third-party credentials (database, Stripe, AWS, hosting) under your control?
  • Is there an active staging environment to test current functionality without touching production?
  • Are database migrations and schema dumps documented and reproducible?
